Your technical team wants to reuse the same content on the website and in a customer portal. That meeting point between editorial work and an application is where the choice between Sanity and Payload becomes useful.

Sanity and Payload both manage structured content. Sanity separates its Content Lake data service from a configurable editing Studio. Payload runs within a Next.js application whose deployment and dependencies need an owner. Choose between them by testing your publishing journey and deciding which responsibilities your team can actually support.

A headless CMS separates content from the website that displays it

In a headless architecture, the CMS stores content and makes it available to other applications. The website visitors use is a separate layer. This can let you reuse a service description across several interfaces, but you still have to build the path from an editor’s change to a visible page.

If your main requirement is a company website that passes enquiries to your sales tools, start with WordPress versus Webflow for a connected business website. A headless CMS introduces more integration decisions. There should be a specific business reason for taking them on.

Sanity and Payload place responsibility in different places

Sanity’s documentation distinguishes Content Lake, which stores documents and provides ways to query them, from the Studio used by contributors. The Studio is configured with JavaScript or TypeScript and can be hosted by Sanity or elsewhere. Preview and visual editing are documented capabilities, but their implementation must match your website and content model.

A managed content service does not remove integration work. Someone still defines content types, relationships, permitted fields and how the website displays them. Your marketing lead should not discover after signing that a new kind of landing page requires a schema change that has not been budgeted.

Payload integrates with Next.js. Its production documentation asks teams to account for a database, permanent media storage, email delivery and a CDN where the project needs them. Self-hosting is possible, but an internal team or service partner must take responsibility for operations. Access to the code is not evidence that a backup can be restored or that someone will be available to restore it.

Compare a defined configuration and service commitment. “Sanity needs no technical work” and “Payload is free” both leave part of the cost out of the decision.

Ask both solutions to publish the same service page

Consider an illustrative scenario, not a client result: a small business publishes a service page with an indicative price, an image, a second language and a link to request a quote. The marketing lead edits the wording; another person approves the price. Visitors must not see a new commercial promise before that approval.

Ask for a demonstration using that page and your actual contributors. They should be able to prepare a change, understand what remains a draft and check the result before publication. Then change the model: does adding a commercial condition require a developer? That is not necessarily a weakness, but its turnaround and cost should be understood.

Contribution: who can change the wording, images and commercial details?

Approval: who authorises publication, and how does an editor tell saved content from live content?

Preview: does it accurately represent the page a visitor will see?

Recovery: who investigates when content is published in the CMS but missing from the website?

If the marketing lead can see a change in the Studio but not on the website, they need to know whom to contact and which publication state to check. Ask the demonstration to expose that handover from saved content to a live page.

For multilingual content, decide what happens when a translation is missing

Sanity documents field-level localisation within a shared document and document-level localisation using linked documents. The latter allows languages to be published independently. Your choice depends on which information should remain shared and how independently each market needs to work.

Payload supports field-level localisation and fallback languages. Depending on configuration, a missing English field can therefore be filled with a value from another language. For a commercial page, make that behaviour an explicit decision: displaying French, withholding the page and waiting for a translation are different visitor experiences.

Test an incomplete translation, not just two finished pages. Check links, media and commercial information in each language. Confirm language-specific publishing behaviour in the selected version and configuration; a language selector alone does not establish it.

Price the complete publishing journey, not just the licence

Comparable proposals should separate initial implementation, subscriptions and metered usage, hosting for the relevant layers, and ongoing maintenance. Include content-model changes, update testing and contributor support. Plans and limits change, so have your actual editor count, content, media and usage priced when you make the decision.

For Sanity, ask what the content service covers and what remains with the integrator for the Studio and website. For Payload, establish who owns the dependencies and recovery work, including when another company provides hosting. A supported subscription and a machine you must administer yourself are not equivalent scopes.

Neither product automatically wins on search visibility. The public website still needs accessible content, useful links, appropriate URLs and language signals. Google says its AI search features require neither a special AI file nor special markup. Changing the CMS does not, by itself, demonstrate a visibility gain.

Choose after an editorial pilot, not before

Consider Sanity when a managed content service and a Studio tailored to your contributors fit the operating model you want. Consider Payload when integration with a Next.js application and control over its deployment address a real requirement, with operations funded. Both need coherent implementation; neither replaces project definition.

Before migrating, require evidence from one representative content item: publication in both languages, an accurate preview, missing-translation behaviour, a return to a previous version and a tested restore. If your current website already meets the requirement, fix the identified problem before paying to replace the platform.

With Say Digital, that pilot can form part of project definition: observe the work, design the content model, test it with contributors, then agree deployment and ongoing support. Scope and acceptance criteria are set before implementation. Let’s discuss your publishing journey: who publishes, where content is reused and what gets in the way today.

Sources

Sanity — Content Lake and structured content

<a
